Black Friday 2026 falls on 27 November, Cyber Monday on 30 November. In the UK the "week" now runs from the Monday before to the following Tuesday, and many brands start earlier. The brands that do well are not the ones with the deepest discount; they are the ones with a plan that started twelve weeks out. This is ours, with the dates adjusted for 2026.
Weeks 12–10 (early September): decide the strategy
- Pick a mechanic, not a percentage. Options: sitewide %, tiered spend thresholds (£20 off £100, £50 off £200), bundles/gift sets at a fixed price, free gift over threshold, or a "no discount, but early access + free shipping" stance for premium brands. Tiered thresholds protect margin and lift AOV; sitewide % is simplest but trains customers to wait.
- Do the margin maths per SKU. Discount, plus higher CPMs, plus returns (BFCM returns run 20–40% higher). If contribution margin after all of that is under 15%, the SKU should not be in the sale.
- Forecast and order stock. Take last year's BFCM week revenue, apply your YTD growth rate, add 20%. Lead times from Asia are still 8–12 weeks; September is the last sensible order point.
- Book creative. Photography and video for the offer, in the formats you will actually run (9:16 video, 4:5 static, product feed overlays).
Weeks 9–6 (mid-Sept to mid-Oct): build the list
Email and SMS will drive 30–50% of BFCM revenue for most Shopify brands, and it is the cheapest channel by a mile. Everything in this window is about the list.
- Launch an "early access" sign-up. A dedicated pop-up and landing page: "Get 24-hour early access to our Black Friday offers". Runs as a low-cost Meta lead campaign too. Expect 2–4× normal sign-up rates.
- Add SMS opt-in to the same form. See our Klaviyo SMS guide for UK compliance.
- Clean the list. Suppress anyone who has not opened in 12 months before the send volume spikes — protects deliverability when it matters most.
- Run prospecting at normal budgets. CPMs are still sane in October. Fill the retargeting pool now; you will pay double to reach the same people in November.
Weeks 5–3 (late Oct to early Nov): the site
- Speed. Remove or defer every non-essential app script. Run a mobile Lighthouse under throttling; fix LCP above 2.5s. See Core Web Vitals for Shopify.
- Checkout. Express payments on, Shop Pay prominent, BNPL enabled, delivery dates set for the busier carriers. Our checkout guide covers the settings.
- Offer mechanics tested. Automatic discounts (not codes) wherever possible; test stacking rules, exclusions and the cart messaging that shows "add £14 for free gift".
- Collection pages for the sale.
/collections/black-fridaybuilt now, hidden, with proper title and copy so it indexes before the event. Reuse the same URL every year. - Customer service. Macros for "where is my order", extended returns policy published, chat hours agreed, and an AI agent trained on the sale FAQs — see AI customer service agents.
- Stock and fulfilment. Warehouse staffing, carrier collection cut-offs, and a hard rule for when to switch delivery promises from "next day" to "3–5 days".

- Mon 23 Nov — Early access to VIP/SMS list (24h before public).
- Tue 24 Nov — Public launch email. Subject line states the offer plainly.
- Thu 26 Nov — Best-sellers / "what everyone's buying" with live stock cues.
- Fri 27 Nov — Black Friday send, morning. SMS at lunch to non-openers.
- Sat–Sun — One send per day; segment out purchasers.
- Mon 30 Nov — Cyber Monday: new angle (bundles, gift guide), not a repeat.
- Tue 1 Dec — "Ends midnight" to non-purchasers only.
Pause browse-abandonment and win-back flows during peak (they conflict with campaigns); keep abandoned checkout on with the sale offer inserted.
After: turn BFCM buyers into customers
Discount buyers have lower repeat rates — unless you work at it. In December: a post-purchase flow that is about the product, not another discount; a January "welcome back" with a modest loyalty incentive; and a segment that excludes them from further heavy discounts for 90 days so you stop training the behaviour. Measure cohort repeat rate at 90 days against non-BFCM buyers; the gap is your retention opportunity for 2027.
The night-before checklist
- Discounts scheduled with correct start/end times (GMT, not UTC surprises).
- Test order placed with the offer applied, on mobile.
- Ad creative approved, budgets set, bid caps checked.
- Emails scheduled, links tested, UTM tags in place.
- Someone on call for the site at 00:00 and 06:00.
