Amazon UK is a pay-to-play marketplace for anything with competition, and advertising fees now rival FBA fees as a cost line for many sellers. The difference between a well-run and a badly-run PPC account is routinely 10 points of net margin. This is how we structure and run UK accounts — the same approach that took Deep Fresh to 2× Amazon revenue in three months while holding margin.
The two numbers that matter
- ACoS (ad spend ÷ ad-attributed sales) is a campaign metric. Use it to optimise keywords and bids.
- TACoS (ad spend ÷ total Amazon sales) is the business metric. Rising organic rank should push TACoS down over time even if ACoS stays flat. Targets: 15–25% during launch, 8–12% for established listings, under 8% for category leaders.
Know your break-even ACoS per ASIN: net margin before ads ÷ price. If a product's break-even is 25%, campaigns running at 40% ACoS are only justified for rank building, with an end date.
Campaign structure
One structure per ASIN (or tight ASIN group), always the same, so performance is comparable across the catalogue:
- SP Auto — discovery. Four targeting groups (close, loose, substitutes, complements) split into separate ad groups or campaigns with different bids. Low budget. Its job is to find search terms, not to scale.
- SP Broad/Phrase — research. 10–20 seed keywords in phrase match. Medium bids. Harvest converting terms weekly.
- SP Exact — performance. Every converting search term from 1 and 2 moves here with its own bid. This is where 60–70% of budget ends up.
- SP Product targeting — competitor and category. Target competitor ASINs where you win on price or reviews; target your own ASINs to defend the page.
- Sponsored Brands — brand and category headline. Store spotlight or product collection format on your top 5–10 keywords; video format for the hero product (SB video consistently has the lowest ACoS on UK accounts).
- Sponsored Display — retargeting. Views remarketing (people who viewed your detail page and did not buy) and purchase remarketing for replenishment. Small budget, strong ACoS.
Negate every harvested search term in the campaign it came from (auto and broad) once it moves to exact, so you stop paying twice. This single discipline is worth more than any bidding tool.
Bidding and placements
- Dynamic bids — down only for most exact campaigns; "up and down" only for proven winners with headroom.
- Top-of-search modifier +30–80% on your best exact keywords; product page placement +0–20%. Check the placement report monthly and adjust.
- Bid rule: if ACoS > target for 14 days with 10+ clicks, cut bid 15%. If ACoS < target and impression share is low, raise 10–15%. Fewer than 10 clicks: leave it alone.
- Budget caps: campaigns that hit budget before noon are under-budgeted, not over-performing. Raise or the algorithm starves your best hours (evenings in the UK).
Launch strategy for a new ASIN
- Weeks 1–2: auto + broad only; accept ACoS of 40–60%; goal is reviews, first sales and search-term data. Use Vine for the first 30 reviews.
- Weeks 3–4: build exact from harvested terms; add product targeting on the 5 closest competitors.
- Weeks 5–8: tighten bids toward break-even; add Sponsored Brands once you have 15+ reviews and a 4.3+ rating.
- Week 8+: ACoS target reached; TACoS should be falling as organic rank on the exact terms improves.
Listings come first
PPC amplifies a listing; it cannot fix one. Conversion rate on the detail page (Sessions → Units in Business Reports) needs to be 10%+ for consumables before scaling spend. Title keywords, A+ content, image stack and review count all move it — see the listing optimisation guide. And Buy Box: if you lose it, your ads stop showing for that ASIN.
Weekly optimisation routine (45 minutes)
- Search term report: harvest converters to exact, negate wasters (10+ clicks, 0 orders) as exact negatives.
- Bid adjustments per the rule above.
- Budget check: any campaign out of budget before 14:00?
- Placement report: top-of-search ACoS vs rest.
- TACoS trend and organic rank on your top 10 keywords (track via Brand Analytics or a rank tool).
- Inventory: pause campaigns on ASINs with under 2 weeks of stock — running out while advertising destroys rank.
UK-specific notes
- UK CPCs are lower than US but rising fast in home, beauty and pet; expect £0.40–£1.20 for competitive terms.
- Sponsored Brands video is under-used by UK competitors — first-mover advantage still exists in many categories.
- Amazon Marketing Cloud is now available to UK brands for path-to-purchase analysis if you spend over ~£10k/month.
- VAT: ad invoices are from Amazon Online UK Ltd and VAT-able; make sure finance reclaims them.
